You will not learn anything if every task is unique. Group them: writing, deep coding, email triage, meetings, planning, admin, learning. After a week, you can look at all your writing blocks together and see the systematic ratio of estimated to actual. The pattern is almost never random; it is almost always a clean multiplier per category.

Step 5: Apply the Multiplier Going Forward

Once you have your category multipliers, use them. If writing routinely takes 1.5× your estimate, then your next "two hours of writing" goes on the calendar as three. This feels deeply pessimistic on day one. By week three, it feels honest. By week six, your days start finishing roughly when you planned, which is a sensation most people have not experienced since school.

The Reference-Class Forecasting Trick

For anything that takes more than a day — a deliverable, a feature, a launch — the most powerful debiasing move is a deliberate switch to the outside view. Bent Flyvbjerg, who studies forecasting in megaprojects, calls this reference-class forecasting. The procedure is simple:

  1. Identify the reference class — the set of similar past projects you or your team have completed.
  2. Get the distribution of their actual durations, not their original estimates.

In practice, even a quick version helps: "The last three reports like this took 6, 8, and 7 hours. I am budgeting 5 because I am feeling good. The outside view says I should budget 7. I will plan for 7." That single substitution beats most forecasting tricks.

  • "But longer estimates mean fewer commitments." Yes. That is the point. Your old estimates were already producing fewer completed commitments — you were just calling them broken instead of unrealistic. Honest estimates produce schedules that ship; optimistic estimates produce rollover lists.
  • "My estimates feel right in the moment." They will. The inside view always feels right because it is generated by the part of your brain doing the planning. The data has to come from outside that loop. That is what the actuals column is for.
  • "Different tasks are different." They are, which is why you categorize. Inside each category, the variance is much smaller than you think, and the systematic bias is much more consistent than you think.
  • "I do not have time to track all this." Tracking takes about thirty seconds per block. Untracked time-overruns cost you two to four hours per day. The accounting is cheap; the chaos is expensive.
  • "I am already calibrated." Almost no one is. The fastest test: pick three tasks you will do tomorrow. Write your estimates now. Track the actuals tomorrow. If the average ratio is between 0.9 and 1.1, you are unusual. Most people land between 1.4 and 2.0.
